The Receipts Ledger: Every Dollar This Infrastructure Didn't Spend
Pure synthesis, no new numbers: the $2,500/yr VPN saving, the $20 droplet vs $2,000 SaaS quote, the $20/mo KV line deleted, and the zero-bill pipelines — each linked to its proof.
The money this infrastructure didn’t spend is scattered across four pages. This post totals nothing and proves everything: every row below quotes its source line and links to the proof. No totals. Just receipts. ROI in one URL: the link to drop in a consulting reply or cover letter.
See the hub: this ledger now lives on as the evergreen cost-discipline guide (same six receipts, no dated feed slot). This post stays live as the dated origin record.
Six Receipts, Each With Its Proof
| # | What didn’t get spent | Amount & shape | Proof |
|---|---|---|---|
| 1 | Proprietary VPN hardware support + licensing (Cyberoam eliminated, Tailscale on commodity hardware) | ~$2,500/yr, owner-reported estimate | Unified infra case — “roughly $2,500/year in proprietary hardware support and licensing effectively eliminated”; “Figures as of 2024… flagged UNVERIFIED pending owner confirmation” |
| 2 | Shopify Plus seat replaced by a self-hosted droplet | $2,000/mo quote → $20/mo droplet (~1%, two orders of magnitude) | Mushtariyat case — “a $2,000/month Shopify Plus seat was ruled out. A self-hosted open-source stack on a $20/month VPS was the right fit — roughly 1% of the SaaS cost” |
| 3 | Vercel KV instance deleted (in-memory window + Postgres counters) | $20/mo → $0 ($64.20 cumulative bill closed) | KV teardown — “moved the fast path to a per-process sliding window and the durable counters to Postgres — $20/month to zero”; the month-by-month bill table totals $64.20 |
| 4 | Forecasting pipeline with no server and no cloud bill | $0 ongoing (office desktop hardware, free software) | ETL cookbook — “parsed on existing office desktop hardware with no server and no cloud bill”; forecasting case — “Python, SQLite, and Prophet are all free, with no server or cloud bill” |
| 5 | TweakDeals stack on free and launch tiers | $0 beyond domain (Workers, Neon, R2 free tiers, no egress bill) | TweakDeals case — “the entire stack — Workers, Neon, R2, domain — runs on free and launch tiers. No per-request egress bill” |
| 6 | RDS cutover with flat cost | $0 incremental (Twingate free tier, Let’s Encrypt free, existing Hyper-V host) | RDS migration case — “Cost is flat: Twingate’s free tier covers the connector count, Let’s Encrypt certificates are free, and the Ubuntu connector VM rides on the existing Hyper-V host” |
Why no grand total
Rows 1–3 are different shapes (annual capex avoided, monthly SaaS delta, a closed bill), and rows 4–6 are zeros by design rather than savings events. Adding them would produce a number with no meaning: $2,500/yr + 99% of $2,000/mo + $20/mo + three zeros is arithmetic, not accounting. The honest figure is per-row, each with its receipt.
Two distinctions the ledger preserves deliberately:
- Measured vs estimated. The droplet delta and the KV bill are measured (bill tables, monitoring). The ~$2,500/yr VPN figure is an owner-reported estimate; its own case flags it UNVERIFIED, and so does this ledger. Collapsing that distinction would be the fabrication.
- Avoided vs deleted vs never-spent. The Plus seat was avoided (never bought). The KV line was deleted (bill closed), and the pipelines never spent a dollar by design. Different virtues: negotiation discipline, teardown courage, plus the restraint to architect at zero in the first place.
Honest limitations
- No audited financials. These are build logs with bill tables and owner-reported figures, not an accountant’s statement. The ledger links each claim to its evidence grade rather than asserting more.
- Time-bounded. The VPN figure is as of 2024, the droplet math spans 2020–2023, the KV teardown is 2026. Costs drift; the ledger is a snapshot with dates, not a standing quote.
- Opportunity cost is off-book. The $20 droplet absorbed sale traffic because image weight and repeat catalog reads were the bottleneck (Nginx + Redis note). Engineering hours to get there aren’t priced here.
Send This URL Instead of a Slide Deck
I keep sending people this URL instead of an invoice narrative. The decade of lessons names the habit (right-sizing), and the Mushtariyat case shows it surviving lockdown traffic. The KV teardown covers the half I almost skipped myself: deleting the line. Six receipts. Zero invented dollars.
